Continuously optimize; periodically redesign. Continuous optimization means A/B testing individual elements (subject lines, CTA copy, step order, tooltip content) on an ongoing basis. Periodic redesign — rebuilding the onboarding architecture from the first principles — is warranted when: your product has changed significantly, your ideal customer profile has shifted, or your activation rate has declined two or more quarters in a row despite optimization.
The case for treating onboarding as a first-class product investment is not complicated: every improvement to your onboarding compounds forever. A 10-point improvement in 30-day retention in January applies to every cohort that follows. The improvement you make in April applies to all the cohorts after that.
The alternative — treating onboarding as a one-time setup task and moving on — means accepting permanent leakage from your top-of-funnel. Every customer acquired at increasing CAC, losing the same fraction to early churn that you were losing five years ago.
Start with the activation metric. Run the cohort analysis. Find the drop-off. Fix it. Measure the cohort that follows. Repeat.
This is not a glamorous growth lever. There is no conference talk in "we improved our onboarding email sequence and increased 30-day retention by 12 points." But there is a real business in it — one that compounds quarter over quarter while your competitors are still spending on acquisition to fill a leaky bucket.
