The team optimizes for the correlated signal. The result is underwhelming because they were optimizing a proxy rather than the underlying driver.
Correlation is easy to measure. Causation is hard to establish. Running a proper A/B test takes time, requires statistical rigor, and produces results that are less clear-cut than a simple correlation analysis. Under time pressure, the correlational analysis wins — it can be done in an afternoon, it produces confident-sounding charts, and it generates a clear recommendation.
There is also a confirmation bias mechanism: the team often has a hypothesis about what drives retention or conversion, and they find the correlational data to support it. When the data confirms your prior belief, you stop asking whether the relationship is causal.
The retention-feature correlation trap. As described above: features used by high-retaining customers are assumed to cause retention. Often, the causality is reversed — retained customers use more features because they are already retained, not the other way around.
The channel quality attribution mistake. Customers acquired through referral programs consistently show higher retention and LTV than customers acquired through paid channels. The team concludes that referrals create better customers and invests heavily in the referral program.
What they are missing: referral customers have social proof from someone they trust, are self-selecting into the product based on a trusted recommendation, and are often already part of the ICP's professional network. The channel is not causing the quality — the customer selection mechanism is. Scaling the referral program may produce diminishing returns as you exhaust the warm-network referral pool and start acquiring customers who are less pre-qualified.
The cohort timing mistake. Cohorts acquired during a specific time period perform better or worse than others, and the team attributes the performance to their own optimization work during that period — when in reality, it was driven by market conditions, seasonality, or competitive dynamics outside their control.
The A/B test validity errors. Running tests with insufficient sample sizes (underpowered tests), calling tests early when results look favorable, not controlling for novelty effect (new things always see a temporary lift), or running multiple tests simultaneously that interfere with each other.

Is the correlation stable across different time periods and cohorts? If users who do X have higher retention in Q1 but not Q2 or Q3, the relationship is probably not causal.
Does the directionality make sense? Would doing X plausibly cause higher retention, or is it more likely that retained users do X because they are already retained?
Have you controlled for confounders? Users who do X may also have a different company size, a different use case, or a different onboarding path that is the real driver.
Can you identify a mechanism? If you cannot explain why X would cause the outcome, be skeptical that it does.
For A/B testing:
Calculate sample size requirements before running any test. A standard A/B test to detect a 10% improvement in a metric at 80% power and 95% confidence typically requires hundreds to thousands of observations per variant, depending on baseline conversion rates. Use a sample size calculator and commit to it before the test begins.
Run tests to completion. Do not stop a test early because it looks good or looks bad. Early stopping inflates false positive rates dramatically.
Test one variable at a time. Running multiple simultaneous tests on the same user population creates interaction effects that make results uninterpretable.
Document tests and results. Build a test log that records: hypothesis, metric, sample size, duration, result, and decision. This prevents the same test from being run repeatedly and builds institutional knowledge about what your users actually respond to.
Conduct a causal audit of your growth assumptions. List the top 10 decisions driving your growth strategy. For each, ask: is this based on causal evidence or correlated evidence? How confident are you in the distinction?
Invest in experimentation infrastructure. Proper A/B testing requires tooling (LaunchDarkly, Optimizely, or in-product feature flagging) and process (sample size calculation, test documentation, results review). Invest in this infrastructure before you run large-scale experiments.
Bring in statistical rigor. If you do not have someone on the team with applied statistics experience, hire or contract a data scientist who can review your experiment methodology. This is one of the highest-ROI analytical investments a growth team can make.
Create a "correlation vs. causation" review step. Before any growth decision is made based on data analysis, require a written explanation of why the observed relationship is likely causal, including what confounders were controlled for.

Fix mistakes in this order:
PMF first. Scaling a broken product destroys more value than any other mistake. If you are pre-PMF, all other growth work is lower priority.
Retention second. If you cannot keep customers, every dollar of acquisition spend is subsidizing churn. Fix the bucket before filling it.

The most reliable signal is retention. Plot the retention curve for your earliest cohorts: if usage curves flatten (meaning a meaningful percentage of users is still using the product after 30, 60, 90 days), you have evidence that your product delivers durable value. Combine this with qualitative signal — specifically, the Sean Ellis "very disappointed" score above 40% — and you have a defensible PMF assessment. If your retention curve goes to zero, you do not have PMF.
At Series A stage ($2M–$10M ARR), you should have one primary channel that generates more than 40% of customers and two to three secondary channels in active development. Running more than four or five channels at this stage typically means you are running all of them at insufficient investment levels. It is better to master two channels than to dabble in eight.
For pre-profitability growth companies, investors typically look for LTV:CAC above 3:1 at the company level. However, context matters: a company at 3:1 that is improving the ratio quarter-over-quarter is more attractive than a company at 4:1 that is degrading. The trajectory matters as much as the point-in-time number. At Series B stage, investors expect LTV:CAC above 3:1 on primary channels and a credible path to 5:1 at scale.
Hire a growth team when you have demonstrated PMF, when your sales and marketing motions are working but not yet systematized, and when you have enough data to run meaningful experiments. Hiring a growth team before PMF is premature — they will optimize a funnel that is not yet worth optimizing. A reasonable indicator: when you have at least 100–200 active users or customers generating consistent behavioral data, and retention curves have flattened.
PLG works best when: the product can deliver standalone value without sales involvement, the buyer and user are the same person, the friction to start using is low, and the product has natural viral mechanics (collaboration, sharing, embedding). Sales-led works best when: the deal involves organizational change management, multiple stakeholders must align, the product requires significant setup, or the ACV is high enough to justify sales investment. Many companies run hybrid models — PLG for initial adoption and expansion, sales for enterprise deals and strategic accounts.
Confirmation bias in data interpretation is the most pervasive mistake. Founders come to data analysis with a hypothesis and find the numbers to support it. The discipline of growth analytics requires actively seeking disconfirming evidence — looking for data that would prove your hypothesis wrong, not just data that supports it. The best growth teams run adversarial analysis: one person builds the case for an initiative, another builds the case against it, and the team decides based on both.
Frame it as capital efficiency, not growth slowdown. "We have discovered that our current 18% annual churn means we need to replace 18% of our ARR every year just to maintain our revenue base. We are investing $X over the next two quarters to reduce churn to below 10%, which will improve our CAC efficiency by Y% and our NRR from Z% to A%. This means we will grow net ARR faster with the same acquisition spend."
Investors understand this math. What they do not like is churn that is not acknowledged or addressed. Proactive, quantified retention investment signals operational maturity.
Start with process before structure. Introduce three practices: (1) a monthly joint growth-product retrospective reviewing the full funnel, (2) a shared experiment backlog that both teams contribute to and prioritize together, and (3) a shared north star metric that both teams are evaluated against. These three changes can materially improve alignment without requiring an organizational restructure. If alignment remains poor after 90 days of consistent process changes, then organizational structure is the right conversation to have.
Define your north star metric before touching anything else. The reason teams optimize vanity metrics is that there is no agreed-upon real metric to optimize. Once you have an NSM that the entire leadership team agrees on, the replacement of vanity metrics in dashboards, OKRs, and reporting is a mechanical process.
